Story Points vs. Hours: Why We Stopped Estimating Time

The debate is as old as Agile itself: should we estimate in story points or hours?

If your team is still estimating in hours, you are almost certainly dealing with constantly missed deadlines and stressed developers.

Here is the core issue: Time is entirely subjective. Building a custom API integration might take a senior engineer four hours. It might take a junior engineer four days. If the senior engineer estimates the ticket at "4 hours," but the junior engineer ends up pulling it from the backlog, your sprint is instantly derailed.

The Three Pillars of Complexity

Complexity, however, is universal.

Regardless of who does the work, that API integration has the same number of endpoints, the same security requirements, and the same risk.

Story points measure that complexity. A 5-point story is a 5-point story, no matter who picks it up from the board. When estimating points, you are weighing three things:

  1. The amount of effort required.
  2. The complexity of the work.
  3. The amount of risk or unknowns.

Transitioning away from time-based estimates requires a massive mental shift, but the right tools help. Using an online estimate poker tool that defaults to Fibonacci forces the team to leave the clock behind and focus entirely on the work itself.
